I like this. It made me think of a twist that appeals to the gambler in me. I would think hard before rolling dice in secret; it's a slippery slope into 'fudging'

It doesn't have to be. Roll the die then cup your hands over it, slide the screen out of the way, then lift your hands if they take your roll. No fudging or questions. My point is that rolling in secret invites temptation for the Judge to fudge in order to AVOID killing PC's.
If it makes you feel any better I roll attacks, saves and damage in the open. In this particular instance I'm just musing if this particular method would add some fun and risk to the house rule being discussed. I suppose it would be just as easy to accomplish the same result by letting players re-roll their hit points once, but if they do re-roll they are forced to take the new roll no matter what it is.

Honestly, I'm in it for the fun. Slightly more "survivable" characters seem to be more "fun" for the people I play with, so I guess I don't mind much. Ultimately it still all boils down to them knowing when to run and when to fight, because I don't create level scaled encounters. I run a sandbox that makes liberal use of tables and truly random encounters.
